Access PM3 in Bite-Sized chunks
(Choose to train your people a step at a time, or outsource part, or all of the project management. Both ways you get skills transfer and improved outcomes)

PM3 is a subset of Prince 2/PMP and it differs in one simple, but important way.
Prince 2 And PMI are very large comprehensive frameworks and methodologies rarely ever used in all their glory.
The catch is that they rely on a skillful and experienced PM to tailor them for each individual situation. This leads to unruly projects that place fruitless burdens on the team, poor performance and sooner or later total abandonment of the methodology in favor randomness with a few recognition points from Prince 2 or PMBOK just for appearances.
PM3 solves the problem logically in a remarkably simple manner.

PM3 starts with a simple, but fit-for-purpose subset of Prince 2/PMBOK that delivers the goods immediately and lends itself to extension through further training.

PM3 is a simple easy-to-learn subset that can be applied successfully to any project and can encompass agile approaches where appropriate.

It is our experience through two decades of project management, that PM3 contains more rigour than most organisations use, even when applying Prince 2, or PMI and is rarely found to require any addition, yet it can be learned in a very short time and used successfully straight out of the box.

PM3 is designed in such a way that you can easily outsource any single aspect of the project that your own team lack the time, or maybe the experience to deal with at this point in time. Outsourcing part of a project such as Planning, or Quality is a great way to introduce new vigour in the team, create motivation and keep the team skills fresh as well as speeding up the completion of your project.

PM3 the big picture

PM3 is broken into just three phases for simplicity, Design, planning and implementation.
Design covers al the work to define what the problem or goal is and decide on the solution as well as the business case and go/no-go decision.

Build covers everything from planning the project to instructing people, or suppliers and establishing the quality criteria

Implementation begins when the solution is ready to meet the end users, or customers and covers everything form understanding the impacts, to supporting the project after launch and most of all ensuring that the benefits are reaped.

All the products offered, with the exception of Quality Assurance are performed in a single engagement over an agreed time frame and handed over to the project team to continue with. The aim is to fill a gap in resources or skills, or to transfer skills, but not to become a long term part of the delivery team.

Quality Assurance on the other hand has an overseeing role in the entire project form day one to completion

Business briefing

The business briefing addresses the drivers for the project, pulls together all the right stakeholders, identifies the goals and the benefits required, defines a vision for everyone, puts a project charter in place that defines the structure of the project and the team and clarifies the rules of engagement.

Benefits include:

  1. Transcends politics and oversight to include the right people and get them committed.
  2. Gets quickly to the business benefit and identifies the true drivers and restraints
  3. Establishes the broad terms of reference for a go/no-go decision
  4. reduces enough detail to begin approaching vendors where appropriate
  5. Sets the scene to develop a realistic business case and make a sound decision

Business case - immersion model

This approach to the business case applies a sense of urgency to the development of the business case, by involving all stakeholders in the process in a committed way and setting tight deadlines for a very important decision as a proven way of improving engagement and creative problem solving and arriving at better decisions.

Other benefits of the Business case immersion model include:

1.       It ensures that the decision is made for the right reason and everyone is accountable and fully committed to making the project succeed, or alternatively aborted a proposition that was too risky or low value.

2.       It provides well worked financial calculations with the power of groupthink represented in the estimates and risk factors.

3.       It prevents the all too common syndrome of feasibilities that go on too long and drain resources on projects that were ever going to be feasible, or worse still bad projects that get funded.

4.       It draws out creative alternatives to the initial favoured solution and often adds value right at the beginning.

Requirements - immersion model

The requirements model is a proven and highly efficient way to achieve a high quality statement of requirements quickly and accurately.  Every study into software project failures and Six Sigma failures too point clearly at poor requirement engineering prior to defining the solution.  The reasons for failure include lack of know-how, personal involvement, politics, supplier influence and poor communication of requirements as prime failings.
Using a requirements team from the Bridger helps you overcome these risks and put your project on a sound footing, because the people carrying out your requirement engineering have decades of experience each as well as a widely respected approach used by tens of thousands of professionals world wide.

Additional benefits include:

1.       Savings through completing this very tricky operation in a short timeframe.

2.       Faster time to market.

3.       Objectivity of an external team of consultants.

Project planning - immersion model

Project planning is notoriously difficult to get right and not surprisingly it is rarely done well, with the result that projects career about surprising and scaring stakeholders and failing to meet billing.

Over planning is at least as bad as under planning and the main focus of the plan, communication, is often the least well executed.
The planning immersion model will give you the peace of mind of knowing that in just a few days, you have an optimised plan in place that transcends office politics, change aversion and any lack of planning experience.

  4. Pert calculations and group think techniques used to draw out optimal slack and stretch to deliver a solid achievable plan.
  5. Indexed work package documents created ready for detail to be added and QA criteria
  6. Key schedule risks identified and planned for.

Project Implementation Planning immersion model

Planning for implementation is not a skill that is taught anywhere. It is a combination of change management, financial management, operations management and project management.

In order to create a realistic plan you need to understand the challenges of business change and ideally you will do better if you are operating form outside the work environment and free of cultural constrains.

The implementation plans goes back to the business case and puts in place all the activities and resources needed to make sure that the agreed benefits are realised.
Implementation covers everything form receiving a final product and making sure it is fit for standard, to disposing of the old one, handling legal and procedural issues, training people and supporting them during the transition and instilling a shared vision that will keep the team motivated  through the challenging period of change.

Using an experienced external planner means that even the most potential difficult issues will be tabled and discussed and everyone will feel fairly and equitably treated. Contentious changes will find an external agent useful as a confidential sounding board to let them prepare for what is to come.

  1. Additional benefits:
A comprehensive QA plan to accept the final product and close that part of the project
A robust plan for training, support and communication
  2. An introduction plan that minimises disruption
  3. A comprehensive risk management plan
  4. A continuous improvement plan to designed to achieve the goals in steady increments overcoming any setbacks to  reach and exceed expectations

Quality Assurance Service

QA is there to ensure that not just the outputs, but the project itself are delivered to an agreed level of quality.  Understanding the quality criteria as early as possible has a big impact on the quality of deliverables and this begins with an achievable plan.
The service addresses two issues:

The project

The project assurance puts in place activities to make sure that;

n     The goals are well defined and smart

n     There is a plan agreed that is capable of meeting expectations

n     Every officer understands the quality criteria for every task accepted and gets it signed off on completion by the QA officer

n     Agreed documents are produced to an acceptable standard

n     Go/No-Go gateways are included and respected

n     The current status report is always available to all stakeholders and accurate

n     The project has met it’s defined goals by agreement of stakeholders before it is closed

The final product

n     The business requirements are clearly understood and agreed

n     The design is capable of meeting the business requirements

n     The sub products are tested and meet their individual  criterion

n     The end product meets it’s quality criteria

Building this QA plan is a key factor in making doubly sure that all of your other work is coherent and complete and that you are completing all the right activities to a high standard to assure a successful completion of the project. Having it managed externally or by a PMO can sometimes add extra vigour and clarity of vision to this key aspect of your project.

Additional benefits:

1.       Pulls together all parties and all opinions to focus clearly on getting it right and can also serve to highlight new risks or issues otherwise unnoticed.

2.       Has the added benefit of making sure the project is managed properly with no shortcuts.

3.       Establishes strong testing and acceptance approach that offers considerable protection in procurement exercises

4.       Without QA, how will you know what the outcome is going to be or if it was worthwhile?
